Law firm marketing thatsigns cases, not just leads

A lead is not a case. A consult is not a case. Your firm gets paid when somebody signs a retainer, so that is the number we build the whole engagement around.

★★★★★ 4.9 across 312 client reviews See how our 90-day guarantee works

Three different numbers. Vendors quote whichever one flatters them.

Cost per lead Somebody filled in a form or rang the office. Nobody has spoken to them. The phone number may be wrong. This is the number almost every agency reports on, because it is the smallest one.
Cost per consult Contacted, screened, and sitting down with an attorney. Better, and still not revenue. A calendar full of consults that do not convert is an expensive way to be busy.
Cost per signed case A retainer with a signature on it. This is the only one of the three that has ever paid a firm's rent, and it is the one we report on.

Why cost per lead lies

The same lead pricecan be a bargain or a disaster

Take a personal injury lead at $400. Is that expensive?

You cannot answer that. Nobody can, including the vendor selling it. If your intake reaches eight out of ten of those people, gets four of them into a consult, and signs one, you paid $4,000 in marketing for a case that might be worth many multiples of that. If your intake reaches four out of ten, books one consult, and signs one case for every four consults, the same $400 lead just cost you $16,000 in acquisition for the same case.

Identical lead price. Identical vendor. Identical ad account. A four-fold difference in what the case actually cost you, driven entirely by what happened after the lead arrived.

Cost per lead tells you what you bought. Cost per signed case tells you whether buying it was a good idea.

This is why the intake conversation and the marketing conversation cannot be held separately at a law firm, and why we refuse to hold them separately. An agency that optimizes to cost per lead will happily buy you cheaper leads that convert worse, report a win, and leave your signed-case cost higher than when they started. That is not fraud. It is just what happens when you measure the wrong end of the pipeline.

It also explains something most managing partners have noticed and struggled to articulate: two firms in the same city, running the same practice area, with roughly the same budget, can have completely different economics. The difference is rarely the ads. It is response time, after-hours coverage, who answers the phone at 7pm on a Saturday, and whether the person who answers can actually screen a case or is just taking a message.

So the first thing we do is measure the whole path. Lead, contact, consult, signed. Then we find the step with the largest drop and fix that step, whether or not it lives inside an ad account. Sometimes the highest-return work in the first month is not a campaign change at all. Run your own numbers below and you will usually see it before we say a word.

Run it on your own numbers

What does a signedcase actually cost you?

Five inputs, all of which your firm already knows. Nothing is sent anywhere and nothing is stored. The arithmetic runs in your browser.

Your numbers

Media plus management. Everything you pay to make the phone ring.

Form fills and calls from that spend. Count the inquiry, not the case.

Of every hundred inquiries, how many sit down with an attorney?

Of those consults, how many end with a signed retainer?

What the firm keeps, not what the client recovers. Contingency firms should use the expected fee net of case costs.

The defaults are round placeholder figures, not benchmarks. Replace all five with your own. We do not publish industry averages here, because an average built from other firms cannot tell you anything about yours. For the deeper version of this model, split by practice area and by contingency against hourly, read what a signed case actually costs. To work the same arithmetic backwards and find the most you can afford to bid, use the max CPL calculator.

Practice area first, geography second

A PI firm and an estatefirm share a license. That is about it.

Different buyers, different urgency, different case values, different click prices, and completely different definitions of a good week. We start from what you practice, then narrow to where you practice it.

Personal Injury

The highest case values and the most expensive clicks in all of paid search. Winning here is rarely about outbidding the billboard firms. It is about picking case types and moments they are not defending, and answering faster than they do.

Single-event injury · motor vehicle · premises Personal injury marketing

Family Law

Steady volume, genuine emotional urgency, and clicks that cost a fraction of PI. For a firm that cannot fund a personal injury bidding war, this is usually the strongest entry point into paid acquisition.

Dissolution · custody · support · modification Family law marketing

Criminal Defense

Immediate intent, and it mostly arrives at night and at weekends. Speed to answer decides more outcomes in this practice area than in any other. The firm that picks up gets the call, and the one that returns it on Monday does not.

DUI · misdemeanor · felony · expungement Criminal defense marketing

Estate Planning

Low urgency and high lifetime value, which makes it the one practice area where click bidding is the wrong first move. Seminars, referral relationships and patient content do more here than an aggressive search budget ever will.

Trusts · wills · probate · trust administration Estate planning marketing

Immigration

Large multilingual demand across the San Gabriel Valley, Santa Ana and San Diego, and Spanish-language campaigns face a fraction of the competition English ones do. Most firms translate their English ads and wonder why it underperforms.

Family petitions · removal defense · naturalization Immigration law marketing

Mass Tort

Not personal injury with a bigger budget. Campaign-based rather than evergreen, with lead tiers that mean three different products get quoted as one price, and an entry-timing curve that decides the economics before any ad runs.

Lead tiers · vendor diligence · entry timing Mass tort economics

How the engagement runs

Six steps, in this order, for a reason

Most agencies start at step four because that is the part clients recognize as marketing. Starting there is why the first ninety days so often produce activity without cases.

Measure the whole path

Lead, contacted, consulted, signed, by source and by practice area. Most firms can produce the first and the last of those and nothing in between, which is precisely where the diagnosis lives. Until this exists, every other decision is a guess with a chart attached.

Fix intake before spending more

If inquiries are going unanswered after hours, more of them is not the fix. We map coverage against when your inquiries actually arrive, then close the gap with staffing, routing, or AI answering that screens rather than just takes a message.

Clear the compliance ground

Before a single ad runs we review claims, testimonials, results language and disclaimers against the California Rules of Professional Conduct. Marketing that puts a firm in front of the State Bar is worse than no marketing at all, and it is easier to avoid than to unwind.

Take the free positions first

Google Screened verification, the Business Profile, and the practice-area pages that already deserve to rank. A firm can occupy the Local Services block, the ad block, the map pack and organic on one query. We go after the cheap positions before the expensive ones.

Buy the case types you want

Not the ones with the most volume. Campaigns segmented by practice area and case type, with the low-value work bid down or excluded outright, so the calendar fills with matters your attorneys actually want to take.

Report on signed cases

Weekly on the pipeline, monthly on cost per signed case by source and practice area. If a channel produces cheap leads and no retainers, it gets cut, and you will see it in the report rather than hearing about it a quarter later.

Where the cases go

Three leaks that costmore than your ad budget

The badge nobody explains

Law firms get Google Screened, not Google Guaranteed. Guaranteed is home services only and carries a money-back promise Screened does not. Screened needs active bar membership for every attorney and a minimum star rating, and there is a checkbox in the setup that quietly bills firms for practice areas they do not handle. Once one location is running properly, a genuine second office is the reach play almost no firm runs.

Get verified and rank

Nobody answers at 7pm

Criminal and personal injury inquiries do not arrive during business hours, and a caller with an urgent legal problem calls the next firm rather than leaving a voicemail. Your intake is quietly deciding your sign rate, which means it is deciding your cost per case too.

Fix intake conversion

Copy that the Bar reads differently

Results language, testimonials, superlatives and specialization claims are all governed, and the rules do not care that a vendor wrote the ad. We keep the whole account inside Rules 7.1 to 7.5, and we will tell you when a headline your last agency loved is a problem.

What you can actually say

Nothing on this page is legal advice, and we are a marketing agency rather than your compliance counsel. Confirm anything touching the Rules of Professional Conduct with a lawyer who advises your firm on ethics.

Fourteen market clusters

Where your firm competeschanges what works

Court locations, commute corridors, language mix and click prices all move by market, and they move independently of each other. Pick yours for the version of this written against your actual competition.

West Los Angeles

Largest legal market in the state and the most saturated. Win on practice-area specificity, never on head terms.

Santa Monica · Culver City · Beverly Hills · West Hollywood · Los Angeles

Southeast LA County

Dense, heavy commute corridors, and materially cheaper to enter than the Westside for the same case types.

Whittier · Downey · Santa Fe Springs · La Mirada · Bellflower · Artesia · Commerce · City of Industry

San Gabriel Valley

Heavily multilingual. Spanish and Chinese language campaigns face a fraction of the competition the English ones do.

Pasadena · Arcadia · El Monte · West Covina · Diamond Bar · Glendale

Inland Empire

Fast-growing population with the freeway mileage to match, at click prices well under Los Angeles.

Riverside · San Bernardino · Fontana · Chino · Menifee

North Orange County

Dense, with the county's main courthouses at the edge of the cluster. Good family and criminal volume.

Anaheim · Fullerton · Orange · Garden Grove · Brea · Yorba Linda · Buena Park · Cypress

San Diego

Its own bar, its own courts, and competition that does not overlap with Los Angeles at all.

San Diego · Chula Vista · La Jolla · Encinitas · Coronado

South Bay

Long Beach anchors it, and the port brings industrial and maritime injury work no other cluster here can serve.

Torrance · Gardena · Long Beach · Hermosa Beach · Rancho Palos Verdes · Seal Beach · Terminal Island

Coastal Orange County

Extreme spread in one cluster. Santa Ana is the county court hub while Newport carries the business and estate work.

Irvine · Newport Beach · Huntington Beach · Santa Ana

South Orange County

Affluent and family-heavy. Family law and estate planning outrank accident work across most of it.

Mission Viejo · Laguna Niguel · Lake Forest · Aliso Viejo · Rancho Santa Margarita · San Clemente · Dana Point · San Juan Capistrano · Laguna Beach

Santa Clarita Valley

Growing, young and commuter-heavy. Modest volume, and unusually low competition for a market this close to Los Angeles.

Santa Clarita · Valencia · Newhall · Saugus · Canyon Country · Stevenson Ranch

Conejo Valley

Affluent and older. Estate planning and trust administration rather than accident work.

Thousand Oaks · Westlake Village · Agoura Hills · Newbury Park · Oak Park · Calabasas

Ventura County Coast

A small market with its own county courts, and almost nobody advertising into it properly.

Ventura · Oxnard · Camarillo · Ojai

Coachella Valley

Seasonal population and a retiree base. Estate planning carries this market; injury volume does not.

Palm Desert · La Quinta · Indio

Bay Area

The most expensive legal clicks in the country and the most entrenched incumbents. Enter deliberately or not at all.

San Francisco · San Jose · San Mateo

You've got questions

We've gotstraight answers

Do you work with firms that already have an agency?

Often, and the first thing we ask for is a single number: cost per signed case, by source, for the last two quarters. If your current agency can produce it, they are doing the job properly and you should probably keep them.

If they cannot, that is not necessarily incompetence. It usually means nobody ever connected the ad platform to the case management system, so the reporting stops at the lead. That is a fixable problem and it is where we would start.

Will you take a firm that competes with one of your clients?

Not in the same practice area in the same market cluster. If we are running personal injury for a firm in Southeast LA County, PI in that cluster is closed until they leave.

Different practice areas in the same market are fine, because the firms are not bidding against each other. A family law firm and a PI firm in Pasadena share a courthouse and no keywords.

Is this Google Guaranteed or Google Screened?

Screened. Google Guaranteed is a home services program with a money-back guarantee attached, and it does not exist for law firms. Any agency that writes Google Guaranteed on a proposal for a law firm has never actually run one.

Google Screened is a verification badge. It requires active bar membership for every attorney at the firm, a background and license check, and a minimum star rating to keep. No guarantee, no refunds, and a different set of ranking factors from ordinary search ads. The Screened guide covers eligibility, setup and the budget split against pay-per-click.

How do you handle bar compliance?

Every ad, landing page and piece of copy goes through a review against California Rules of Professional Conduct 7.1 through 7.5 before it runs. In practice that means care with results claims, testimonials, superlatives, specialization language and the disclaimers that have to accompany them.

We are not your ethics counsel and nothing we produce is legal advice. What we do is keep the work inside the lines and flag anything that needs your compliance counsel to look at it, rather than shipping it and finding out later.

How fast does this show up in signed cases?

Intake and tracking changes move the number first, usually inside the first month, because they act on inquiries you are already paying for. If your after-hours coverage is the constraint, that is often the largest single gain in the engagement and it arrives early.

Paid campaigns produce inquiries in the first weeks. Signed cases lag by however long your practice area takes to convert, which is days in criminal defense and can be months in estate planning. Organic and Business Profile work is slower again and we will say so rather than counting branded traffic you already had.

The engagement runs in ninety-day blocks because that is the shortest honest window for cost per signed case to mean anything. One good month is luck.

What does it cost, and do we have to sign a long contract?

Management is a flat monthly fee scaled to the number of channels running, not a percentage of ad spend. A percentage model pays us to spend more of your money, which is exactly the wrong incentive to put in front of an agency.

Media is separate and always paid directly by the firm, on the firm's own card, in the firm's own accounts. You own the ad accounts, the creative, the landing pages and the contact database. If we part ways, it goes with you.

Ninety days to start, then month to month. We would rather earn the renewal than hold you to a twelve-month agreement you resent by month four.

We only want more personal injury cases. Is that enough to work with?

It is a starting point, but it is not a brief. More PI cases at any price is how firms end up with a marketing budget that grows faster than the fee revenue attached to it.

The useful version specifies case type, minimum case value and the volume your attorneys can actually carry. Run the calculator above at your current numbers, then again at the volume you are asking for, and the constraint usually reveals itself. Sometimes it is budget. More often it is intake capacity or attorney hours.

Do you buy leads, or run our own campaigns?

We build owned acquisition: your accounts, your Business Profile, your Screened listing, your pages. Purchased leads are somebody else's asset rented to you, and the price rises exactly when they are working.

That said, bought leads are not automatically a bad idea, and some firms run both. If you are buying, the questions that matter are which tier you are actually purchasing, whether consent is documented per lead, and what your own signed-case cost is on that source against your owned channels. The personal injury lead costs guide works through that comparison.

Next step

Thirty minutes.
No pitch deck.

We'll pull up your accounts, work out what a signed case is actually costing you today, and tell you exactly what we would change first. You can go and run it yourself afterward. Plenty of firms do.
