Guide for HVAC owners
Local Services Ads vsGoogle Ads for HVAC
The honest answer is both, in a ratio that almost nobody calculates. Here is how the two units differ mechanically, how crowded Google Guaranteed already is in each Southern California market, and the split framework we use to decide where the next dollar goes.
Updated 7 minute read Written for owners, not homeowners
Local Services Ads and Google Ads do different jobs for an HVAC contractor. Local Services Ads sit above every other result, charge per lead rather than per click, and deliver mostly urgent repair calls. Google Ads sit underneath, charge per click, and are where you control the message and reach replacement intent.
Run both. The right ratio depends on how many Google Guaranteed listings already serve your market and on whether your target job is a repair or a replacement.
Most of the argument about these two units is really an argument about which is cheaper, which is the wrong question. They are not substitutes: they occupy different positions on the page, serve different moments in a homeowner's decision, and fail in different ways.
What is actually different
The mechanical differences matter more than the marketing ones, because they determine what you can and cannot fix when performance drops.
- You pay per lead, not per click. That sounds strictly better and is not, because you have no control over what counts as a lead until after it arrives.
- There are no keywords. You pick service categories and a service area, and Google decides which searches you appear for. No negative keywords, no match types, no query control.
- There is no landing page. Your profile is the destination. Nothing you write anywhere else changes what the searcher sees.
- Ranking is not an auction alone. Proximity to the searcher, review score and volume, responsiveness, hours, licence and insurance status, and budget all feed position. Two of those, responsiveness and reviews, are operational rather than financial.
- Bad leads are disputable. Google will credit leads that fall outside your categories or area, but only if you ask, and only within their window.
The consequence is that Local Services Ads reward a well-run business more directly than Google Ads do. You cannot outspend a competitor who answers faster and has better reviews, because two of the ranking inputs are things money does not buy quickly.
How crowded is your market already
This is the number that decides your split, and almost no contractor knows it. We counted Google Guaranteed HVAC listings serving each of the fourteen Southern California markets we work.

Counted in incognito, city by city, then totalled per cluster. The tier boundaries are our thresholds, not a Google standard.
Two readings of that table matter more than the ranking itself. The thinnest field in the build is also one of the highest-ticket markets, an opportunity with a short shelf life: positions in a shallow pool are cheap to hold now and will not be once the field fills.
And a listing count is not always a competitor count. In San Diego a meaningful share of listings belong to Orange County businesses reaching down the freeway, and several of the twelve serving the Ventura coast are not local either. Guaranteed rewards fast response, which a contractor dispatching from ninety miles away cannot deliver. Check the addresses before you read a count as saturation.
The split framework
Density sets the starting ratio. Job mix adjusts it.
Where the next dollar goes
Thin field
Under 15 listings
LSA 55%Search 45%
Take position while it is cheap. In a shallow pool your share responds to budget, which is the only condition where leaning into Guaranteed is straightforwardly correct.
Contested
15 to 25 listings
LSA 35%Search 65%
Hold a real position but stop feeding it past the point where extra budget stops moving share. Search carries the replacement work that Guaranteed will not send you.
Saturated
Above 25 listings
LSA 20%Search 80%
Presence rather than volume. Your share plateaus regardless of spend, and contractors routinely mistake that ceiling for a budget problem and keep feeding it.
Starting ratios by density tier, from accounts under management. Adjust from here on job mix, not on instinct.
Then adjust for the job you want
Guaranteed leads skew toward urgent repair, because that is what the unit serves: somebody with a dead system tapping a call button. That single fact should move your ratio in opposite directions depending on your business.
If repair volume is your model, weight Guaranteed harder than the tier suggests, and make sure something is attached to those calls that turns them into a longer relationship. If replacement is the target, weight search, because the homeowner planning a system for an older house is not tapping a call button and in the most expensive markets Guaranteed will simply buy you the lowest-value work at the highest per-lead price in the state. In a dense, volume-led market the calculation flips, because repair volume is genuinely the business.
Before setting either budget, work out what you can actually afford per lead. Run the max cost per lead calculator once for repair and once for replacement, and compare both against the ranges in what HVAC leads actually cost. If Guaranteed's per-lead price sits above your repair ceiling, the tier framework above does not rescue it.
Two disciplines that decide whether it works
Answer speed is a ranking input
Responsiveness feeds position, which makes answer rate a media performance issue rather than a customer service one. A contractor whose median response is measured in seconds outranks one who returns calls at lunchtime, and pays less per lead for it because position improves.
It is the cheapest lever on the unit and costs no extra budget. Run your answer rate through the missed-call calculator and read the output twice: once as lost revenue, once as the reason your Guaranteed position is not where it should be.
Dispute leads weekly, not eventually
You will be charged for calls that are out of area, out of category, or plainly not customers. Google credits many of them if you dispute inside their window and none if you do not. Where nobody owns this, we typically find a meaningful share of spend recoverable and unclaimed.
Put it on a weekly calendar with a named owner. It is dull, and it is the difference between the per-lead price you were quoted and the one you are actually paying.
And do not turn either one off in the trough
Guaranteed position takes time to rebuild and search accounts lose their conversion history. The shoulder season guide covers what to run when the phone goes quiet, and in most markets the answer is less spend rather than none.
Common questions
Is LSA better than Google Ads for HVAC?
Neither is better. They serve different moments. Local Services Ads capture urgent repair intent at the top of the page and charge per lead. Google Ads sit below and let you control message, target replacement intent specifically, and reach searches Guaranteed does not serve.
Contractors who run only one usually discover the limitation the hard way: Guaranteed alone caps out on volume, and search alone concedes the most visible position on the page.
How does Google decide who ranks in Local Services Ads?
Position blends proximity to the searcher, review score and volume, responsiveness to leads, your hours, licence and insurance status, and budget. Google does not publish exact weightings and adjusts them over time.
The practical read is that two of the strongest inputs, reviews and response speed, cannot be bought quickly. That is good news for a well-run shop and bad news for anyone hoping to spend their way to the top of the unit.
Can I get money back for bad Local Services Ads leads?
Often, for leads outside your service area or service categories, or that are clearly not genuine enquiries. Google offers a dispute process with a submission window, and unclaimed credits are simply lost.
Treat it as a weekly administrative job with a named owner. The recoverable amount is usually larger than owners expect and it goes to zero the moment nobody is watching.
My Local Services Ads leads dried up. What happened?
Check the operational inputs before the budget. A drop in review velocity, a slower answer rate, changed business hours, or a lapsed licence or insurance document will all pull position down without any change to spend.
After that, check whether the field grew. In a market that has moved from contested to saturated, the same budget buys a smaller share, and the fix is a different split rather than a bigger Guaranteed budget.
If I run both, am I bidding against myself?
No, they are separate placements in separate auctions. Appearing in both does not raise your own costs, and showing twice on a results page generally lifts total click share rather than splitting it.
What can happen is double counting in your reporting, where the same customer is attributed to both. Fix that in tracking rather than by turning one off.
Does Google Guaranteed help my organic or map rankings?
Not directly. It is a paid placement and it does not feed organic or local pack position.
Indirectly there is a real effect, because the badge and the review flow that comes with the programme tend to lift both review volume and click-through, and those do influence how the rest of your local presence performs. Worth having, not worth buying for that reason alone.
